Renovation budgets are usually built backwards. Homeowners start with the visible items they are excited about, allocate most of the money there, and discover partway through that the invisible work consumed a share nobody accounted for.
Understanding the real distribution before you start makes every subsequent decision easier.
Labour dominates, and it is not close
In most kitchen and bathroom projects, labour is the largest single category, frequently approaching or exceeding half the total.
This surprises people who have priced tile and cabinets and assumed materials were the main event. It also explains why quotes vary so widely between contractors: they are pricing time and skill, and those differ far more than the cost of a box of tile does.
The practical consequence is that anything increasing labour hours increases cost disproportionately. Moving plumbing, relocating walls, and intricate tile patterns all cost far more in hours than in materials.
The invisible third
A substantial portion of any wet room budget goes to work you will never see: rough plumbing, electrical, framing adjustments, waterproofing membranes, backer board, ventilation, and insulation.
None of it photographs. All of it determines whether the room performs for twenty years or fails in three.
This is the category homeowners cut when the budget tightens, and it is precisely the wrong one. A beautiful bathroom over an inadequate waterproofing detail is a demolition project waiting to happen.
Where kitchens and bathrooms differ
The two rooms distribute money differently, which matters when budgeting both.
Kitchens concentrate cost in cabinetry and countertops. Cabinetry alone commonly takes the largest single share of a kitchen budget, and the range between stock, semi-custom, and full custom is enormous. Appliances form their own significant block, and they are the easiest place to overspend without improving daily function.
Bathrooms concentrate cost in labour and in the wet work. The room is smaller, so material quantities are lower, but the density of skilled work per square foot is much higher. Tiling, waterproofing, and plumbing in a small space take disproportionate time.
This is why a bathroom often costs more per square foot than a kitchen while costing less in total.
What genuinely drives the number up

Moving plumbing fixtures from their existing locations, particularly the toilet drain

Relocating or removing walls, especially load-bearing ones

Electrical upgrades required to meet current code

Custom cabinetry over stock or semi-custom

Stone slab countertops over engineered or laminate options

Discovering rot, mould, outdated wiring, or previous non-compliant work
The last item is why contingency exists. Experienced Bathroom and kitchen renovations contractors will tell you upfront that opening walls in an older home reveals things, and price a contingency rather than pretending otherwise.
Keeping fixtures where they are
The single most effective cost control available is leaving plumbing locations alone.
A layout that keeps the toilet, sink, and shower in their existing positions avoids rerouting drains, which is disruptive and expensive work often involving cutting into floors. The same principle applies to a kitchen sink.
Layouts can frequently be improved substantially without moving a single drain, and a designer working within that constraint will save more money than any material substitution.
Where to spend and where to save
Spend on what is difficult or destructive to change later: plumbing, electrical, waterproofing, ventilation, and the cabinet boxes themselves.
Save on what is genuinely swappable: light fittings, cabinet hardware, mirrors, tapware within reason, and paint. These can be upgraded in a few years without touching anything structural.
The common error is inverting this. Premium tapware over inadequate waterproofing is a decision that looks good on handover day and costs a great deal later.
Build the budget in the right order
Start with the invisible work and the labour, add contingency, and allocate what remains to finishes. Not the other way around.
Projects budgeted this way finish. Projects budgeted from the tile selection inward tend to run out of money at the stage where the least glamorous and most consequential work is still outstanding.
